# Dan's Running Coaching Practice Hit 80 Active Athletes Without a Setter

**Dan Kowalski (@dankowalski.runs)** -- Run coaching

**Result: 80 active athletes, zero sales hires**

Dan Kowalski is a run coach who handed Luca the DMs. The result: 80 active athletes, zero sales hires. Below, the inbox before, what changed, and the numbers.

## The problem

Dan had been running a successful endurance coaching practice for six years. His reputation was strong in the ultramarathon community, and his waiting list had been consistently full for two of those six years. The problem was that he had hit a structural ceiling: managing 35 athletes at a time was the maximum he could handle while also doing the sales work -- responding to enquiries, running discovery calls, and following up with leads.

He had tried hiring a virtual assistant to handle initial enquiry responses. The VA lasted three months before Dan let them go: the responses were technically fine but stripped of the specific knowledge and personality that made people want to train with Dan specifically. Leads who got VA replies were converting at half the rate of leads who got Dan's own replies.

## What changed

Dan's voice fingerprint was unusually rich with domain knowledge. He didn't just have a writing style -- he had specific views on every common question an aspiring ultramarathon athlete would ask: how to approach back-to-back long runs, how to think about pace strategy for a 100-miler, what a realistic timeline looked like for someone targeting their first 50k. Luca's voice system ingested not just his writing patterns but the substantive positions he took in conversations.

The result was that drafted replies could do something a VA never could: give technically accurate, Dan-specific answers to coaching questions, in Dan's voice, before the discovery call. This had an immediate effect on conversion. People arrived at discovery calls already convinced that Dan understood their specific situation, because the DM conversation had demonstrated it.

## The results

Dan now carries 80 active athletes -- more than double his previous ceiling. He runs no paid advertising. All growth comes from word of mouth and organic content. His discovery call close rate has increased from 55% to 71%, which he attributes primarily to leads arriving better prepared and more convinced.

He has not hired a VA, a setter, or any sales support. His DM review takes 20 minutes in the morning, before his own training run. He describes the experience as "running a practice that finally matches the size of the reputation I spent six years building."

> I tried a VA and lost the thing that made people want to work with me. Luca gave me scale without making that trade-off.
